Objective

Our client had successfully implemented an e-commerce presence for B2B customers on Oracle ATG. Once live, internal and external stakeholders requested feature extensions and personalised experiences of the platform such as mobile App support, fully responsive design, personalisation of products, prices, content and campaigns, marketplace feature, second brand shop, customer service cockpit extensions and UX improvements especially for power users.

Specific organisational and technical challenges included:

• our client couldn’t clearly specify requirements and priorities in a way that allowed our teams to start working against the high-level requirements and expected timelines • budgets and project scopes were slow to be defined and approved by management.

Solutions

We provided our client with a flexible and adaptable agile delivery team on a monthly fixed price per month. Initially, the team consisted of business consultants and digital strategists, then UX, business analysts and solution architects. The eventual delivery team, which included a scrum master, project manager and front end-developer, delivered a new major release every six weeks and sometimes sent out two minor or bugfix releases each week.

Our release routine was to define, break-down, estimate and align deliverables with our client on a high-level, then support them in organising approvals and detailing requirements with stakeholders/units.

We put together UX, technical and business requirements, and prepared delivery teams sprint by sprint and release by release with detailed break-down and estimates for the identified epics and user-stories.

Key results

We didn't manage to deliver all the features on our client’s challenging but non-existent list but, in our first year of engagement, we did achieve seven major releases, 16 minor release, six campaign-site releases and several bug-fix releases.

Our client now has a solid requirements pipeline and their from-idea-to-live-KPI went down from six months to less than eight weeks (with no idea too complex for a single platform release).
